Anthropic, valued at $380 billion as of February 2026, is doing both at the same time, and that detail matters more than any benchmark comparison with OpenAI or Google.

According to internal data from the company published by Fast Company, its employees use Claude for approximately 60% of their daily work, reporting productivity gains of nearly 50%, and 27% of AI-assisted tasks correspond to work that would not have been attempted otherwise. That last figure is particularly interesting from a unit economics perspective: it’s not just about doing the same thing faster, but about expanding productive capacity without proportionately increasing payroll. In engineering, the effect was even more pronounced: the introduction of Claude Code generated a 200% increase in pull requests per engineer. This isn’t a marginal improvement; it’s a reconfiguration of the denominator in the cost per unit output equation.

What Anthropic is doing internally has a precise name in portfolio theory: reducing correlation between assets. When a company builds its own stack of tools on top of the product it sells, its operating costs and revenues move in the same direction under almost any market scenario. If Claude improves, internal teams produce more with the same headcount. If internal teams discover frictions, those frictions become product signals. The cycle is structurally virtuous.

The World’s Cheapest Lab is Your Own Office

Mark Pike, an in-house attorney at Anthropic, built a legal review tool in an afternoon that analyzes drafts against internal policies, flags risks, and sends summaries directly to Slack. To calibrate that model, he processed the patterns of 742 Jira tickets in a single conversation. The marginal cost of that development was, in practice, close to zero in terms of additional infrastructure. It didn’t require a team of engineers, a contract with an external legal software provider, or weeks of requirements specification.

That’s what I find analytically interesting here, not the fact that AI is powerful, but the cost structure it enables. Anthropic is turning what would be a fixed cost of consulting or software licensing in any other company into a variable cost that scales with actual usage. Its applied AI advisor describes the integration of Claude with tools like Gmail, Slack, and Salesforce via a connection protocol that has already reached 100 million monthly downloads. This isn’t an internal demo; it’s infrastructure that, once validated within the company, is packaged and sold externally.

This dynamic has a clear precedent in the software industry: Amazon Web Services was born because Amazon needed to solve its own infrastructure problem at scale. What differentiates Anthropic is the speed of the cycle. Claude Code went from being a research experiment to generating an annual revenue rate of one billion dollars in six months. Cowork, the product for autonomous management of files and office tasks, was launched in January 2026 directly inspired by how employees were adapting Claude Code for non-programming uses. The market signal came from within.

Where Data Reveals Structural Fragility

The model is elegant, but it has risk vectors worth naming precisely.

First, the reliance on unverified outputs. Satyen Sangani, CEO of Alation, articulates it well: when systems become complex enough and people stop reviewing results, institutional knowledge erodes. The risk isn’t that AI fails spectacularly, but that it fails silently and no one in the organization has the judgment to detect it. This is particularly relevant for Anthropic because its own productivity metrics, like the 200% increase in pull requests, might be measuring volume without capturing quality or accumulated technical debt.

Second, the concentration of advantage in integrated teams versus those that are not. Internal data suggests that teams that deeply and broadly adopt Claude generate significantly greater gains than those that use it sporadically. This creates an internal divergence in productivity that, if not actively managed through standardized workflow tools the company is developing, ultimately results in organizational friction. A company that produces AI software with a bimodal distribution of internal capabilities is not a selling point; it’s a governance issue.

Third, and this is structural for the entire sector: Senthil Muthiah of McKinsey points out that compressing the learning cycle can produce a generation of workers who supervise processes without developing the necessary judgment to do it well. For Anthropic, whose value proposition critically hinges on its clients using the tool responsibly, this risk is not abstract. If companies that adopt Claude massively produce low-quality outputs because no one in the chain has the judgment to detect the error, the reputational damage falls on the tool, not the operator.

The Advantage Competitors Cannot Quickly Copy

Microsoft has Copilot. Google has Gemini integrated into Workspace. The operational difference for Anthropic is not in benchmarks, though in SWE-bench its most recent models outperform OpenAI’s GPT-5.4 with 78.7% versus 76.9%, but in the feedback loop between internal use and product development.

Shopify reports that Claude Code allows non-technical people to build functional tools in minutes. Wiz migrated a codebase of 50,000 lines in 20 hours compared to the two or three months it would have taken through conventional methods. Allianz is expanding usage beyond engineering. These are not experimental use cases; they are signals of adoption in sectors where the cost of error is high and the willingness to pay is elevated. Deutsche Telekom is deploying Claude tools for its 470,000 employees.

What makes that customer pipeline structurally valuable for Anthropic is that each of those large-scale deployments generates real behavioral data in production that no lab benchmark can replicate. The company that uses its product as an internal nervous system, and then sells that same product to clients operating in high-demand environments, is compressing the iteration cycle in a way that firms that separate research from product cannot easily match.

The risk of concentration exists: if Claude fails or if a competitor achieves a sufficiently large performance differential, the company simultaneously loses its internal advantage and its market position. But that is precisely the risk Anthropic chose to take, and for now, the modular architecture of its tools—Skills for standardized workflows, MCP for integrations, Cowork for task automation—provides enough adaptation surface to avoid dependence on a single monolithic bet.

The thesis of the $380 billion valuation rests on a verifiable premise: that the cheapest lab in the world for training and validating AI tools at scale is Anthropic’s own operation, and that this advantage holds as long as the cycle between internal use and external product remains shorter than that of any competitor.
